Replacing existing gallery image

Is there any way to change/replace your uploaded layout without loosing existing comments etc or do I need to make a new post and delete the current one?

unfortunately it's not possible to replace the image. You will need to upload your new layout to the gallery from scratch. If you have comments on your old page you could leave it there if you don't want to delete them.
